The usual answer is to bring in consultants who’ve read about operating at scale but never done it, or to buy technology and hope it changes behaviour. Neither touches the real problem: how the business actually works day to day, and who’s accountable for changing it.
AI has become the new buzzword for business transformation. Most leadership teams already know they need it in the business. The board is asking, competitors are claiming things, and standing still feels like falling behind. What they don’t have is a clear first move. They’re not sure where AI would actually pay off, whether their people can build and run it, or how to get the rest of the organisation to use it once it exists.

When TfL refused to renew Uber’s licence in 2017, he built the safety function from scratch and rebuilt relationships with the regulator and the Metropolitan Police. He’s delivered advanced accurate AI systems in regulated industries, healthtech and industrial companies.
We built the product, technology and operations from zero for a bootstrapped AI RegTech firm, supporting revenue growth from £0.1m to £3m+ at 50%+ margin in two years. At the core is a compliance engine running an 80-plus step prompt-chained workflow at 95% accuracy, automating regulatory analysis that previously needed scarce junior analysts. We hired and led the engineering team, and stood up the operating model around it: finance, people ops and supplier management.
An AI-driven recruitment platform for family offices. We came in as product advisor but the role was broader in practice: managing the offshore engineering team delivering the build, setting product direction, and training a junior team member up into a working product manager.
We built an AI tool that compresses several days of construction tender analysis into a structured pipeline, replacing a manual process estimators repeat on every bid. A full-stack build with a five-stage extraction pipeline across schedules, specifications and drawings. We took accuracy from roughly 39% to 98% through systematic prompt engineering and a correction system that lets the pipeline learn from each completed project.
An AI training coach that designs and adapts periodised programmes for serious athletes across 19 specialist disciplines, from powerlifting to ultra-running. The engine now powers ZAAG Intelligence, a nervous-system training and recovery system.
